JBR Skyline Realty's management had no reliable view of where leads stood across 18 agents. Pipedrive existed but was only as current as the last time an agent remembered to update it. WhatsApp Lead OS connected the shared inbox to Pipedrive and updated deal stages automatically based on what was happening in each conversation. The whole team now works from one live view.

The challenge

18 agents, 18 different WhatsApp threads, and a Pipedrive that no one trusted.

JBR Skyline Realty operates a 18-agent residential team covering JBR, Dubai Marina, and Palm Jumeirah. Bayut and Property Finder leads came in across the team's personal numbers. Some agents updated Pipedrive daily. Some updated it weekly. Some did not update it at all.

James, the agency owner, would look at the Pipedrive dashboard and know it was wrong. Leads marked as "New" were actually three weeks old. Deals shown as "Active" had gone cold. The stage data was only as reliable as the last manual update from whichever agent had remembered that day.

The consequence was strategic: James could not make meaningful decisions about ad spend, staffing, or which agents needed support. He was operating a sizeable team in one of Dubai's most competitive residential markets using pipeline data he knew was inaccurate.

Our approach

How we ran the pilot.

Days one and two we mapped the Pipedrive pipeline stages against how Bayut and Property Finder enquiries actually progressed through WhatsApp conversations. We defined the conversation signals that should trigger each stage change: first reply received, qualification complete, viewing confirmed, offer discussed. Those became the automated stage update rules.

Days three through seven we built the integration: WhatsApp Business API on a shared company inbox, n8n workflows pulling from Bayut and Property Finder, Anthropic-powered AI handling first qualification and routing, and a Pipedrive sync that updated deal stages in real time based on conversation progress. When the AI confirmed a Cal.com viewing, Pipedrive moved automatically. When a lead went 48 hours without a reply, Pipedrive flagged it as at risk.

Days eight through ten we ran all 18 agents' live leads through the new system. James reviewed the Pipedrive dashboard alongside the actual WhatsApp conversations and confirmed the stage accuracy. Two edge cases were resolved, and by day ten the data was live and reliable.

Mapped Pipedrive pipeline stages to real WhatsApp conversation signals. Defined the automatic stage update rules for each transition.

Days 3–7

Build

Shared WhatsApp Business inbox live. Bayut and Property Finder connected. AI qualification, agent routing, automatic Pipedrive stage updates, and Cal.com booking configured.

Days 8–10

Test with real leads

All 18 agents' live leads through the new system. James verified Pipedrive accuracy against actual conversations. Edge cases resolved.

Days 11–14

Live and measure

Full cutover. Pipedrive stage accuracy tracked daily. James confirmed first reliable pipeline view on day 12.

The solution

What we shipped.

Pipedrive stages updated automatically as WhatsApp conversations progress. When the AI qualifies a lead, the deal moves to "Qualified." When a viewing is confirmed via Cal.com, it moves to "Viewing Booked." When a lead goes quiet for 48 hours, it is flagged as "At Risk." No agent has to touch Pipedrive manually.

One shared inbox for all 18 agents' Bayut and Property Finder leads. Every enquiry arrives in one place, is qualified and routed to the right agent within 2 minutes, and is visible to management from the moment it arrives. No lead is invisible because it went to an agent's personal number.

Automatic 24h and 48h follow-up on every unbooked lead. The follow-up sequence runs without agent input. Each message is personalised to the specific Bayut or Property Finder listing. Cal.com booking links are included. Confirmed appointments update Pipedrive automatically.

James works from one live Pipedrive dashboard. Pipeline by agent, by area, by stage, and by days in stage. All accurate, all live, all maintained automatically by the system rather than by 18 people remembering to do data entry.
